Today on Basecamp, I'm gonna talk about how to get more done in less time.
Let me ask you a couple of questions. Have you ever said to yourself...
"You know, if I want it done right, I've just gotta do it myself."
"It's really hard finding good help."
"You know, it's really too important for me to delegate. By the time I show you how to do it, I'd have it done myself."
Do these sound familiar? If they sound really familiar, then you're spending far too much time focusing on things that are draining you, instead of farming them out and delegating them to somebody else who can do them for you.
You know, over the years I've worked with a lot of clients that really struggle with this. And it's very hard as a business owner to let things go, this is your baby! You built this from scratch.
Now you have to hand it, or hand over pieces of it to somebody else? Really? It's very scary. But if you don't do that, you're not going to be able to grow. You're going to burn out and hit a wall.
Plus, you're not going to be able to attract a higher level employee or manager to help you grow this business. You're gonna have to keep doing it yourself. You're also going to limit your ability to scale and devalue your business, because everything is dependent on you. You're doing everything, or the majority of it. Nobody's gonna buy a business where the owner has to do all the work.
You're also demeaning your employees. Have you ever worked for anybody, and it's maybe one of the reasons why you started your business, have you every worked for anybody who didn't give you the ability to act and execute and create and really show them what you're capable of doing?
Well, by not delegating and allowing your employees to help you, that's exactly what you're doing to them. So, it's sounds a little cliche, but you have to let go to grow. And that's what we're going to talk about right now, today.
Now, there's four things that you have to do in order to effectively delegate.
Calm down, slow your breathing down, it's going to be okay. You can do this. You really can.
2. Have The Right People To Delegate To
So, you have to make sure that you have the right butts in the rights seats doing the right things. If you don't have people, you need to go get people. Good people.
If it's just you get a VA, or a part-timer. If you have a team, a management staff, a leadership team you need to make sure that those people are the right people that you're able to give these things to. Whatever it is you're giving them to, you need to make sure that that person is the right person and is capable of doing that.
If you have some leadership and people development issues, we can absolutely help you with that, we've got some tools and things that you can do and use.
3. Understand Exactly What You're Going To Delegate
You have to be very specific about this. You're going to have to know what it is that you're doing, and what it is specifically, what process, what procedure, whatever it is that you're doing, you need to be crystal clear about what you're giving to somebody else.
4. You Have To Do It
You have to do that. Give it to them, and expect and train them, and give them the tools. Now, we're talking about delegation, not abdication, okay?
We're not talking about, giving them the assignment or the process or the procedure or the responsibility, showing them how to do it once, and then walking again and expecting them to get it, do it and do it right every single time.
What I'm talking about is figuring out what you're going to give to them, taking the time to train them, give the tools, train them again, because repetition, they need to hear it a couple of times.
And then following up to ensure, following up more than once, several times, to ensure that they're doing it accurately. That they're doing it the way you need it to be done, and the way you expect it to be done. Because you've assured in the training that they understand what that is.
So, the question becomes, and what we have to figure out, is where you need to be spending your time. Hopefully, it's not doing your bank reconciliations or, you know, at this point, hopefully, it's not making cold calls.
We need to figure out what it is that you're really, really good at. We need to figure out your unique ability.
What is a unique ability?
That's the thing that you wanna spend all day every day, whether you get paid to do it or not.
If you started your landscaping company because you love mowing the lawn all day long, and this what you would do all day every day for free, well then that's your unique ability and we're gonna make sure that we structure your company so that somebody else is doing all the other stuff, so you can sit on the lawnmower all day long, as long as the rest of the business is getting taken care of.
If it's speaking, if it's coaching, if it's being a dentist, if it's being a lawyer, whatever it is, whatever that thing is that you wanna do all day every day, and whether you got paid for or not, that's what we're gonna hone in on and that's what we're going to ensure that you're spending the predominant time during your day doing.
First, we have to understand what your unique ability is, and that's the exercise that we're gonna get ready to do.
